Aviation: Hedging Jet Fuel for Corporate Flight Departments

If you fly or manage a corporate jet, you already know the story. Fuel is often one of the biggest variable costs on the airplane. Hours go up, missions change, and the FBO invoice can move faster than the rest of the operating plan. Pilots see the burn.

Hedging Jet Fuel for Corporate Flight Departments

If you fly or manage a corporate jet, you already know the story. Fuel is often one of the biggest variable costs on the airplane. Hours go up, missions change, and the FBO invoice can move faster than the rest of the operating plan. Pilots see the burn. Finance sees the bill. Somewhere between those two views is where a fuel-hedge conversation usually starts.

    Why Jet Moves With Diesel

In plain terms: Jet-A, diesel, and heating oil come from the same middle-distillate cut of the barrel. When refiners make more of one, they tend to make more of the others. That's why Jet-A prices often move with ultra-low sulfur diesel (ULSD) and heating oil.

On the CME / NYMEX, the liquid exchange-traded proxy most used for jet fuel is ULSD / heating oil futures — you'll often see the ticker as HO. It isn't a perfect match for airport Jet-A. Local jet versus NY Harbor ULSD is the classic basis risk. But the two markets tend to track each other closely enough that many commercial books use HO as a cross-hedge.

WTI crude (CL) is a broader, looser proxy. It can work as a rough oil overlay, but it usually tracks jet less tightly than ULSD. If the crack between crude and distillates shifts, a crude-only hedge can leave more noise on the fuel line.

Larger commercial users sometimes hedge jet with OTC swaps (for example Gulf Coast jet) through a swap dealer. That involves different documentation, credit, and regulatory requirements than exchange-traded futures. Many corporate flight departments start with exchange futures through an FCM and an introducing broker, where clearing and daily marks make the program easier to explain to a CFO or a board.

    What Hedging Actually Does

A hedge isn't a free lunch, and it isn't a bet that fuel will go up.

If you expect to burn X gallons over the next one to three months, a long futures position sized to that exposure can offset rising fuel costs. When physical fuel rises, futures gains can help. When fuel falls, futures losses offset the cheaper fuel you buy. You're aiming for more budget stability — smoothing the ride — not locking in guaranteed savings.

Contract fuel programs and fixed-base pricing already smooth some of the bill. Futures hedging is usually about residual price risk — the part that still moves when volumes and volatility matter.

    Instruments, Horizon, and Policy

On the exchange side, the usual tools are ULSD / heating oil futures (HO) as the main cross-hedge for Jet-A, and WTI (CL) as a broader crude overlay. OTC jet is a separate market used with a swap dealer — not through an introducing broker's futures account.

Many hedgers stay in the shorter-dated contracts — roughly the one- to three-month window that matches near-term schedules — because basis and curve shape can wander further out. Recalculate hedge ratios as burn forecasts change, and watch local Jet-A versus the futures you're using.

Write the policy before you trade. Cover who decides, the max percentage of forecast burn hedged, approved instruments, margin cash on hand, and reporting. Margin calls are real. A hedge that looks fine on a spreadsheet can still need liquidity when markets move against the futures side.

Basis risk stays on the table. Airport Jet-A, contract fuel, and NY Harbor ULSD are related — not identical. Pilots and dispatch can feed finance the starting stack: forecast hours × burn rate × a working price. That's where any hedge conversation begins.

    Closing Thought

Corporate aviation doesn't need airline-trading jargon. It needs a clear link between what the airplane burns and how the department wants to handle price risk. FBOs and contract fuel already do part of the job. Exchange-traded futures can address what's left if policy, liquidity, and basis are understood up front.

If you're exploring this for a flight department, talk with a registered associated person and your compliance team. Map the burn first. Then decide whether a hedge belongs in the toolkit.
